The Engine Room: Why Uncomfortable Is the New Comfortable

“Everyone wants the result. Far fewer are willing to do the work that creates it.”

Every athlete has a version of themselves they haven’t met yet. A version that’s stronger, faster, more resilient, more capable under pressure, and significantly less dramatic when the weather turns bad.

The frustrating part? Most people never meet that version.

Not because they lack talent.

Not because they weren’t born with the lungs of a Scandinavian cross‑country skier.

Not because they don’t own the latest carbon-plated shoes.

They miss it because they never ask enough of themselves. Over the years, I’ve become convinced that the greatest limitation facing athletes, at any level, isn’t genetics, equipment, or even training methodology.

It’s comfort.

We live in a world where convenience is the new religion. Food arrives at your door. Cars park themselves. Watches tell you when to recover, when to sleep, when to breathe, and occasionally when to stop being dramatic. Training plans download with a click.

Human performance has never worked that way. Progress has always demanded discomfort.

It asks you to do the session you’d rather avoid.

To run when conditions are miserable. To hold the pace when your brain is screaming for mercy. To trust the process when improvement hides behind a fog of fatigue. The athletes who eventually stand on podiums aren’t always the most gifted. They’re often the ones who became comfortable doing uncomfortable things.

A Cold Melbourne Morning

Every morning I walk my dogs past the local athletics track. Most mornings it’s quiet — just sprinklers finishing their shift, dew clinging to the grass, and that unmistakable Melbourne chill that makes your first breath sting like you’ve inhaled a peppermint.

But occasionally, there are athletes already at work.

One morning I spotted two young runners — early twenties, lean, focused, and clearly allergic to sleeping in.

No coach. No spectators. No music. Just two athletes.

They were deep into a pyramid session:

800 metres
400 metres
200 metres
Back to 400
Back to 800

The pace hovered around three minutes per kilometre — fast enough that conversation wasn’t an option, fast enough that every repetition demanded complete attention, fast enough that your lungs file a complaint.

But it wasn’t their speed that caught my eye. It was their intent.

They weren’t exercising. They were deliberately placing themselves in a position where failure was possible.

At the end of each interval they bent over, hands on knees, breathing hard, before jogging back to the start line.

Then they did it again. No one was forcing them. No one was filming them. No one would know if they stopped.

That’s where performance begins. Not on race day, nor on social media. It begins the moment you willingly choose discomfort.

The Badge of Honour Mistruth 

If you spend enough time around athletes you’ll hear the same conversations:

“I ran 120 kilometres this week.”
“I doubled every day.”
“I’ve done twelve sessions.”

Volume has become a currency. The assumption is that more training automatically equals better performance.

It doesn’t.

If it did, the athlete doing the most kilometres would win every marathon. The swimmer completing the most laps would make every national team. The cyclist with the most Strava uploads would be crowned Tour de France champion.

Training isn’t measured by how many sessions you do, nor how tired you feel. It’s measured by the adaptation it creates.

Your body doesn’t reward effort. It rewards appropriate stress followed by adequate recovery. Too many athletes live permanently in the “grey zone” — easy sessions too hard, hard sessions too easy. Every workout feels productive. Very few produce meaningful adaptation.

It’s comfortable discomfort. Enough to feel like you’ve trained. Not enough to change your body.

The Human Body Doesn’t Like Change

Your body is intelligent. It’s also lazy. It only adapts when it absolutely has to. If your weekly routine never changes, your body stops changing too. The heart pumps the same amount of blood. The muscles recruit the same fibres. The nervous system follows the same patterns. The mitochondria shrug and go back to whatever mitochondria do when they’re bored.

Once your body solves the problem, it stops trying to get fitter. Why waste energy adapting to something it already finds easy? That’s exactly why progressive overload exists — you have to make the work uncomfortable again. Adaptation only occurs when the body encounters a challenge it hasn’t yet mastered.

Sometimes that’s higher intensity. Sometimes longer duration. Sometimes shorter recovery. Sometimes hills. Sometimes technical terrain. Sometimes it’s simply asking for one more repeat when your mind has already decided you’re finished.

Discomfort isn’t punishment. It’s information.

It’s the signal telling your body that the current version of you is no longer enough.

What Modern Athletes Get Wrong

Technology has transformed sport. Think about it. Many of us have GPS watches with heart rate monitors, showing everything from running power to recovery scores, to training readiness and sleep analysis.

All valuable. All potentially limiting.

Athletes begin measuring everything except what matters. I’ve watched athletes obsess over closing activity rings while avoiding the interval session that would actually make them faster. I’ve seen athletes refuse to train because their watch suggested they weren’t “ready.” I’ve watched people celebrate weekly kms/mileage despite running every kilometre at the same pace.

Data should guide your decisions. It should never replace them.

Perhaps we need to flip the script and think differently. 

Performance has never been about collecting numbers.

It’s about understanding what those numbers mean.

The Strava Zombie Phenomenon

Now if you're thinking that's not quite true, think about a strange behaviour spreading through the fitness, endurance and sporting world, and I’m convinced anthropologists will one day study it.

It’s the moment an athlete finishes a race or workout…and instead of stopping, celebrating, or breathing like a normal human…they begin wandering around aimlessly like a lost backpacker in Europe.

Why?

Because their watch says 9.97 km, and apparently the world will end if it doesn’t say 10.00 km.

You’ve seen it:

The runner who sprints the last 200 metres… then immediately slows to a shuffle while staring at their wrist.
• The athlete who finishes a race, then keeps walking in circles like they’re trying to find better Wi‑Fi.
• The person who refuses to stop their watch until it shows a “respectable” distance, even if it means walking into traffic.

I saw this at the Forrest Trail Race, runners doing a few extra laps of the activation zone before posting a slightly higher distance. I don't know about you, but if I've gone into the red for 60 or 90 minutes the last friggin thing I'm doing is looking for better Wi-Fi 😂.

This behaviour has a name:

Strava Zombies.

People trying to impress an app. I love Strava, and have to remind myself we all use it differently, but if you're reading this, more than likely, you too want to get better. You want to get quicker.

But for the Strava Zombies here’s the uncomfortable truth:

Your watch doesn’t care.
Your coach doesn’t care.
Your future performance definitely doesn’t care.

If your training plan says “10 km,” and you ran 9.97 km at the correct intensity, congratulations — you did the session.

If you ran 10.00 km but spent the last 30 metres walking like a confused mall Santa, you didn’t “finish strong.” You just added junk movement. We call these junk miles and runners and swimmers are notoriously good at adding them because like all good Maccas fries - more is better - isn't it?

Performance isn’t built by rounding up distances. It’s built by executing sessions with intent. If you want to walk after your run, great — walk. But don’t pretend that part of training.

Sadly being too comfortable is something we are being conditioned too. But we can all change and realise our potential as I'll highlight. 

Lessons From John Landy and Percy Cerutty

Long before GPS watches and recovery algorithms, Australia produced athletes who changed the sport forever and their story may just provide some insights for you on what it takes to keep improving and how you can do the same. 

John Landy — often remembered as the second man to break the four‑minute mile — was far more than a fast runner. He was a thinker. He experimented, analysed, evolved. He understood that different phases of training demanded different physiological adaptations.

Behind much of that thinking stood Percy Cerutty.

Cerutty didn’t produce comfortable athletes.

He produced tough ones. His athletes climbed sand dunes, ran barefoot, lifted rocks, trained in the elements, and occasionally questioned whether he was entirely sane. He rejected the idea that great performances could be engineered solely through perfectly measured track intervals.

He wanted resilient humans before he wanted fast runners.

While some of his methods would be questioned today, one principle remains timeless: 

Growth rarely occurs in predictable environments.

The body — and the mind — develops when it must solve unfamiliar problems. Maybe David Goggins is onto something!

Are Today’s Runners Actually Faster or Just More Comfortable?

Every few months someone announces that today’s distance runners are “genetically superior,” “training smarter,” or “evolving into a new species.”

Relax.

Modern athletes aren’t superhuman — they’re just running in conditions so comfortable that John Landy would look at them and say, “Mate, is this a race or a spa day?”

Strip away the technological tailwinds, and the performance gap between the legends of the 1950s and today’s elites collapses faster than a recreational runner at the 38 km mark of a marathon.

So have we really improved or just become more comfortable and it's the technological advances that mask real improvement when compared to the champions of the past?

The Great Equaliser: Comfort vs Capability

If you adjust John Landy’s 3:57.9 mile for modern conditions, the supposed 13‑second gap to the current world record shrinks to somewhere between 1 and 3 seconds.

One to three seconds.

That’s not evolution. That’s ergonomics.

It’s the difference between running on a trampoline versus running on a gravel driveway.

It’s the difference between leather spikes and carbon‑powered pogo sticks.

It’s the difference between pacing yourself and having a glowing green Wavelight laser telling you exactly how fast to run so you don’t have to think.

The human engine hasn’t changed much. The comfort level has.

The Technology Gap (aka: The Comfort Gap)

Here’s what Landy dealt with versus what modern athletes enjoy:

It’s not magic. It’s comfort.

Component Breakdown (with honesty instead of hype)

Track Surface

Cinder tracks were basically running on a sandpit sprinkled over concrete. Every step stole energy. Every push-off slipped. Every lap was a negotiation with physics.

Modern tracks? They’re trampolines with lane markings. They return energy. They reduce fatigue. They make running fast feel… less uncomfortable.

Footwear

Landy’s spikes were leather torture devices with nails in them. They provided grip — and nothing else.

Modern super spikes? They’re mechanical prosthetics disguised as shoes. Carbon plates. High-rebound foam. Energy return that borders on suspicious.

They don’t just help you run fast — they help you feel better while doing it.

External Support

Landy ran alone. Against the wind. Against the clock. Against the existential dread of knowing nobody was coming to save him if he blew up.

Modern athletes? They get pacers. Drafting trains. Altitude camps. Nutritionists. Biomechanists. And a glowing green laser telling them exactly how not to stuff it up.

So what does this all mean?

Perhaps there is an arguement that some modern athletes, including us, are less uncomfortable. Don't get me wrong 'the best' are still amazing, but returning to my earlier point - are we realising our full potential?

Maybe, maybe not!

Choosing Discomfort: The Real Separator

Now, don’t get me wrong — today’s athletes are phenomenal. Having watched Jakob Ingebrigtsen train, it’s clear he’s the real deal: smart, focused, hungry, and still improving.

But here’s the truth — the best athletes aren’t chasing comfort; they’re fluent in discomfort. They live there. Everyone else? They’re just potential waiting to be unlocked.

And isn’t that exactly what David Goggins preaches? He’s raw, loud, and unapologetically in your face — but peel back the shouting and the F bombs, and his message is simple: get comfortable being uncomfortable. That’s where growth hides.

The good news? You don’t need to be elite or extreme to tap into it. You just need the courage to lean into the hard stuff — the awkward, the painful, the inconvenient. Because that’s where the best version of you is waiting, somewhere between your last excuse and your next uncomfortable choice.

And that brings us to one of the great coaching minds who understood this long before modern tech, super shoes, or recovery science existed.

Stampfl vs Modern Training: Toughness vs Tolerance

Franz Stampfl — the man who coached Roger Bannister to the first sub‑4 mile — was basically the original “modern coach,” except he did it with nothing but intuition, a stopwatch, and a willingness to make athletes deeply uncomfortable.

He didn’t chase perfect programs.
He didn’t chase metrics.
He didn’t chase convenience.

He chased adaptation, and he knew exactly where it lived:

In discomfort.

Modern athletes often chase the perfect plan, the smartest app, the most optimised training block. Social media is littered with it, many preaching their programs are better because they can run fast.

But Stampfl understood something most athletes and coaches still miss:

You don’t need a better program. You need a better relationship with discomfort.

His toolkit was simple but savage:

He didn’t obsess over weekly mileage. He obsessed over whether you could suffer with purpose.

His athletes didn’t build giant aerobic bases — they built resilience. They trained the ability to stay uncomfortable.

Some people will look at those sessions - 10×400, 6×800, progressive intensity - and think, “Yeah, I can do that.” And sure, anyone can jog through 10×400 at a comfortable pace. That’s not the point.

The adaptations don’t come from the reps. They come from the discomfort inside the reps.

The athletes who grow aren’t the ones cruising through intervals. They’re the ones hitting zone 4 or 5, tasting that metallic tang in their mouth that feels suspiciously like their uni binge days, and fighting through the same mental fog you get on a Monday morning when your brain boots up slower than your laptop.

Lets face it - those workouts suck. And while some athletes won’t admit it, they do. And if they don’t? You’re not yet at discomfort.

That’s the whole game.

It’s not about doing more sessions.
It’s not about finding the perfect plan.
It’s not about chasing the easy path.

It’s about nudging the dial just enough that your body has no choice but to adapt - because you’ve stepped into the place where comfort ends and progress begins.

Modern Training: The Systematized Engine

Modern training is less heroic and more… organised.

It’s built around:

  • High-volume aerobic conditioning

  • Carefully placed intensity

  • Polarized training (80% easy, 20% very hard)

  • Data-driven decisions

  • Professional recovery environments

Where Stampfl relied on intuition, modern coaches rely on lactate meters, HRV scores, altitude tents, nutritionists, and recovery science.

Same goal.
Different comfort level.

The body adapts when it’s uncomfortable — not when it’s convenient.

The Real Takeaway

You don’t need super shoes, a lactate meter, or a sports scientist to improve.

You just need to tweak your training and go uncomfortable on purpose.

A little more intent.
A little more structure.
A little more time in the awkward zone where your brain wants to quit but your body is learning to grow.

That’s the difference between unrealised potential and the athlete you could be.

When Hard Work Isn’t Enough

One of the hardest conversations I have as a coach goes like this:

“I’m training harder, but I’m not getting faster.”

From their perspective, they’re doing everything right.

Showing up.

Rarely missing sessions. Doing more kilometres than last season. Yet race results remain stubbornly unchanged.

The assumption is that they need to train more. 

In reality, they need to train differently.

There comes a point where adding more volume becomes a poor investment. Every additional kilometre adds fatigue, not necessarily fitness. The law of diminishing returns takes over.

The body has already adapted to the workload. Doing more of the same reinforces what you already are. That’s the difference between exercising and training.

Exercise burns calories. Training creates adaptation. 

They are not the same thing.

The Science Behind Discomfort

When coaches talk about “going into the red,” it isn’t about punishment. It’s about creating a stimulus that forces the body to become more capable.

During high-intensity work:

Your heart pumps more blood per beat.
Your muscles recruit fibres rarely used during easy running.
Your body becomes better at clearing lactate.
Your brain learns that what once felt impossible is manageable.
Your running economy improves.

Running economy isn’t just fitness. It’s efficiency. Elite athletes waste very little movement, energy, or thought. That efficiency isn’t built jogging comfortably every day. It’s built by repeatedly asking the body difficult questions.

Progress doesn’t happen because today’s session felt hard. Progress happens because your body decides it never wants that session to feel that hard again.

The Missing Ingredient: Recovery

Many athletes become addicted to hard training. Every session becomes a race. Every run becomes a test. Every gym workout becomes an opportunity to empty the tank.

Eventually they stop adapting. Not because the sessions aren’t hard enough. Because they never recover enough to absorb them. Fitness doesn’t happen during intervals.
Fitness happens afterwards.

You know - the basics. The boring stuff.

While you sleep. While you eat well.
While your body repairs muscle fibres, expands blood volume, strengthens connective tissue, and upgrades the cardiovascular system.

Recovery isn’t the reward for hard training. Recovery is part of the training. Arguably it's one of the most overlooked aspects of training - period!

I'll return to recovery in a future article. 

Stress creates the opportunity. Recovery delivers the adaptation.

Ignore either and performance stalls.

Case Study One: Breaking Through the Plateau

I coached an athlete who desperately wanted to break twenty minutes for 5 km. He wasn’t lazy — he ran four or five days a week, tracked every metric, and kept a training diary that looked like a military map. He even asked AI for help; it told him his “secret sauce” was losing weight… despite him not being overweight.

Yet every time landed in the same place: 20 minutes. 21 minutes, 21 minutes, 22 minutes. 

Stuck.

The issue was simple: every run was the same. Easy runs too fast. Hard runs not hard enough. Intervals done at a pace that felt “productive” but never uncomfortable.

He wasn’t avoiding effort — he just didn’t know discomfort was the missing ingredient. His training lived in the grey zone: not comfortable enough to enjoy, not uncomfortable enough to improve.

So we rebuilt everything.

One genuinely easy run. One threshold session. One proper VO₂ session. Strength work became non-negotiable. Sleep and nutrition became part of the plan.

Three months later, he ran sub‑20.

No magic workout. No secret formula. Just sessions with purpose — and a willingness to finally go uncomfortable.

Case Study Two: The Middle‑Aged Tempo Warrior

One of my favourite athletes is a middle‑aged runner who proves improvement doesn’t stop just because your knees start making suspicious noises. He doesn’t use the latest tech — just an older Apple Watch, a Strava upload, and a rough max‑HR estimate from the old-school formula. His tempo zone sits around 150–160 bpm.

Recently he delivered one of the cleanest tempo sessions I’ve seen.

Workout Summary: 53:55 total, 9.25 km, 5:50/km average pace, 137 bpm average HR, 163 bpm peak, Easy warm-up → sustained tempo.

The structure was simple: warm up for 10–15 minutes, then hold a pace that feels uncomfortable — not catastrophic, but definitely “this is harder than I’d like.”

A good tempo pace is one you can hold for 20–40 minutes (sometimes more depending on your event) while thinking, “This is hard… I’m not sure I can do this,” but not, “I’m not going to survive tomorrow.” It’s meant to be uncomfortable — that’s the point.

The first three kilometres were deliberately easy — proper preparation, not junk. Then kilometres 4–8 settled into controlled discomfort:

  • Low 4:20–4:30 pace

  • Heart rate in the mid‑150s

  • Effort steady, not spiking

  • Breathing heavy but controlled

  • Able to speak… but only in short, slightly annoyed phrases

Textbook tempo.

Not easy. Not maximal. Not heroic. Just uncomfortable enough to matter.

This is the zone recreational runners often avoid because it feels awkward — too hard to be comfortable, not hard enough to feel epic. Yet it’s where some of the best adaptations occur:

  • improved lactate clearance

  • increased stroke volume

  • better running economy

  • stronger ability to hold race pace

  • greater tolerance for sustained discomfort

The Recovery Story

After the hardest section, his heart rate dropped from 163 to around 100 bpm within a minute — a sign of:

  • solid aerobic conditioning

  • a well-executed session

  • productive stress, not destructive stress

  • a body adapting rather than accumulating fatigue

This is what proper tempo training looks like.

Not sprinting. Not fading. Not chasing Strava segments. Not walking around to round up the distance.

Just controlled discomfort — right in the Engine Room, where the real magic happens.

Case Study Three: The Evolution of an Elite - The Career of Tracy Barlow

Tracy Barlow is one of the best modern examples of what happens when ordinary beginnings meet extraordinary consistency. No junior talent pathway. No elite academy. No childhood mileage. She joined a running club at 23 simply to get fit — and ended up representing the UK in the marathon.

Her story is proof that improvement isn’t reserved for prodigies. It’s reserved for people willing to show up, do the work, and lean into discomfort long enough for it to change them.The Climb

Across seven years, Tracy improved her marathon time by 82 minutes — a progression almost unheard of at the elite level.

This wasn’t magic. It wasn’t shortcuts. It was years of disciplined training, increasing volume, and learning to sit in the uncomfortable parts of marathon preparation — the long runs, the threshold work, the fatigue, the grind.

Breaking Through

Her 2:30:42 at the 2017 London Marathon changed everything. She earned her first Great Britain vest, racing at the World Championships in London, then the European Championships in Berlin. In 2020, she battled freezing rain and brutal winds at the Elite London Marathon and still finished as the third British woman.

That’s resilience. That’s discomfort turned into capability.

Why Her Story Matters

Tracy didn’t rely on talent. She relied on tolerance — the willingness to increase volume where required, hold pace when it hurt, and stay consistent when progress felt slow.

Her philosophy captures it perfectly:

“A marathon is all about getting to 20 miles, then the race really starts.”

That’s discomfort. 

And that’s the lesson: you don’t need elite beginnings to achieve elite progress. You just need to embrace the uncomfortable parts of training — the ones most people avoid — and let them shape you.

Training the Mind to Stay There

Eventually physiology stops being the biggest barrier. Psychology takes over. Your legs rarely fail before your mind begins negotiating.

We've all been there. Those sessions where:

“This pace is too hard.”
“I’ll ease off a little.”
“Maybe today isn’t the day.”

Elite athletes hear the same thoughts. They simply respond differently. They recognise discomfort as feedback, not failure. And you know what - it's okay if you don't nail every session. Forward momentum is the key. Always striving to be better than yesterday.

A rising heart rate isn’t panic. Heavy breathing isn’t weakness. Burning legs aren’t proof you should stop. Often they’re confirmation you’re working exactly where adaptation occurs. 

Discipline isn’t pushing harder than everyone else. It’s executing the right session on the right day with the right intent. Sometimes that means attacking the interval session. Sometimes it means jogging slowly enough that your ego feels bruised and you do your session late at night for fear someone may see how slow you're actually running.

Both build champions.

Performance Isn’t Built on Motivation

Motivation is overrated.

I often have this argument. Parents or athletes discussing the importance of motivation and without it you won't or can't be successful.

Let me tell you nobody wakes up excited for every threshold session. I sure as hell didn't back then and I certainly don't now. They suck! I still have doubts, even self sabotage to avoid them. 

Not everybody loves every long run, nor early Winter mornings.

Performance isn’t built on motivation. It’s built on habits. That's discipline.  

The athletes who continue improving year after year aren’t constantly inspired. They’ve simply removed the decision.

Training is what they do. Not because they always feel like it. But because they’ve decided the athlete they want to become is worth the discomfort required to get there.

Building Your Own Engine Room

So how does this all help you?

For starters you don’t need perfect genetics, nor the best shoes or a watch that measures fifty metrics.

You need intent.

Every session should answer one question:

What am I trying to improve today?

If you can’t answer that, you’re probably just exercising.

Exercise is great. But don’t confuse it with performance training. Performance training is deliberate. Every run, ride, swim, and strength session exists for a reason, so know your reason!

Once you know your reason:

Think of your engine:

Aerobic capacity is the cylinders.
Threshold work is the fuel system.
VO₂ max is the turbocharger.
Strength training is the chassis.
Recovery is the oil.

Ignore one and the whole system suffers.

Four Questions Every Athlete Should Ask

Did I deliberately challenge myself? Not recklessly. Not daily. But at least once or twice each week.

Social media has turned comparison into a competitive sport. Someone is always running further, lifting heavier, racing faster. It’s easy to feel behind.

But here’s the truth: comparison is the thief of joy — because it pulls your attention away from the only thing that actually creates improvement.

Your own discomfort.

When you scroll, you’re often comparing your Chapter Three to someone else’s Chapter Twenty. Performance isn’t built by chasing someone else’s training. It’s built by understanding your own — and leaning into the uncomfortable parts of it.

Comparison creates anxiety. Process creates confidence.

Performance Is Built in the Ordinary

People love asking what separates high performers. They expect a secret workout, a revolutionary method, some hidden piece of sports science.

I’ve seen people take photos of my whiteboards, hunt through social media for elite workouts, and try to reverse‑engineer success like it’s a code.

They’re always disappointed.

High performers are ordinary people doing ordinary things with extraordinary consistency. That’s the real secret — and it’s available to everyone.

Warm up properly. Recover well. Don’t skip strength because you’re tired. Don’t chase every Strava segment like it’s a world championship. Don’t panic when progress slows.

Trust the process. Then repeat it.

Champions aren’t built in extraordinary moments. They’re built during hundreds of ordinary Tuesdays — the ones where you choose discomfort instead of convenience.
